Grading a newspaper (again)

I know this has been done quite a few times, but I was wondering if anyone had a nice, easy way to grade the staff on a newspaper.

I don't want some monster formula for each story, each deadline and so on. I am looking for something simple and easy and puts part of the responsibility on the kids.

Whatever method you choose, make sure it is measurable and concrete.

Then have the editors submit point totals before you do final grades. it helps cut down on the paperwork and you can just do a once over and be done.

Each editor on our staff oversaw 5-6 staff members, so it wasnt' too hard to have them keep track of deadlines, how many stories, photos, layouts, etc each of their staff completed on time.

Base it on how much work each person does in respect others on the staff. We average about 4 to 5 stories and 1 layout per person for each issue. Take into account if they were late or anything. Also, for us, our editor in chief has a "issue-report" each issue and talks about what when well/badly and who contributed the most. The staff members fill out a self eval with questions like..what they did for the issue, any late stories? and name someone else on staff that really influenced them
